According to customer comments, the quality of service at the chain is abysmal, but there may be a good reason behind it. YouTube users who identify themselves as having worked at Steak ‘n Shake have one resounding critique for the company: Stop treating your employees like they’re replaceable.
According to one, when Biglari took over the company, the “Turnover rate skyrocketed, which meant that nobody stayed long enough to get good at their job, leading to lower quality and massive wait times.”
Another ex-employee said Biglari implemented a $12 hourly wage cap for anyone that wasn’t a manager, and cut down hours, which pushed out some of the chain’s most seasoned cooks. “From there it was all downhill. Food quality dropped and wait times went up as unskilled teenagers replaced the good cooks. Servers started getting less tips because the food was bad and so the experienced wait staff quit not long after. Soon the whole store moved at a snail’s pace,” the YouTuber said.

Steak ‘n Shake Is Reinventing Itself To Survive
And herein lies one of the major transitions the chain has started on as early as 2018. Parent company Biglari Holdings want to make the burger chain mostly franchisee-owned and is selling off its locations to existing franchise partners for $10,000 and a 50% profit share.
But maybe the biggest change customers who have known the 87-year-old chain for decades is that it is shifting away from the dine-in setup it was known for. That’s right, Steak ‘n Shake is doing away with large dining rooms and transitioning into a quick-service chain that relies mostly on self-service and off-premise sales.
Before COVID even started, the chain began restructuring its locations to function without servers and even attendants behind counters. Instead, customers can now place orders through self-serve kiosks for pickup. The chain was forced to reevaluate its table-service model which was losing money due to labor costs and efficiency.
However, the remodeling of its existing locations with these “advanced self-service” features is another uphill battle, which the company is spending millions of dollars to fund. In the first nine months of the year, Steak ‘n Shake spent almost $30 million dollars on upgrading their locations.

Steak N Shake To Permanently Close 57 Locations Amid Pandemic
Biglari also said the change is a way to embrace efficiency and transitioning the service model to empower our guests to place and pick up their own orders.
The company explains that for much of 2020 off-premises business drive-through, delivery, and takeout- became their business. Biglari says the company increased off-premise sales for comparable stores by 14%, generated cash from operations, and turned the business around during the pandemic.
The company says it expects to amplify profits by reopening the dining rooms and believes a switch to quick-serve will enhance the companys economics.
The other change is a switch to a franchise partnership model. A single-store owner will run each restaurant.
Biglari says despite the innovations underway, what is fundamental to the company- Steakburgers and milkshakes- remains the same.

Middletowns Steak n Shake has reopened after being closed for two years following numerous health violations and until a franchise-operator was located.

No one answered the phone at the restaurant on Monday and numerous calls to the corporate office in Indianapolis were not returned to the Journal-News.
In the spring of 2019, the Steak n Shake, 3170 Towne Blvd., had its food service license suspended for two weeks by the Middletown City Board of Health. Between July 2017 and March 2019, there were 21 inspections and 296 violations with 36 listed as critical violations and the rest were non-critical, said City Health Commissioner Jackie Phillips.
The restaurant later reopened for a short time, then closed until recently.
Steak n Shake announced in March 2019 that Hamilton, West Chester Twp. and Deerfield Twp. locations were closing as the burger chain transitioned from corporate-owned to franchise-operated restaurants.
Five months ago, Panda Express said it plans to open one of its fast-casual restaurants on the site of the former Steak n Shake restaurant, 1485 Main St., Hamilton. The first Panda Express opened in 1983, in Glendale, California, and the companys fast-casual Chinese restaurants now extend from coast to coast and internationally.

Steak N Shake Closes Another 13 Locations
Steak n Shake and its franchisees appear to have closed another 13 locations as the brand continued its pullback during a pandemic that has sapped it of much of its customer traffic.
The Indianapolis-based chain, part of the Biglari Holdings conglomerate, has been shuttering locations at a steady pace as years of sales declined have deteriorated its finances.
The company appears to have closed another 11 locations in the third quarter, while franchisees closed another two, based on Biglari Holdings securities filings. Steak n Shake currently operates 528 locations, including 260 company units, 69 operated by franchise partners, and 199 by traditional franchisees.
Some 37 of those 260 company-operated locations remain temporarily closed, according to the filings.
Steak n Shake has been permanently closing locations all year due to the pandemic. It started 2020 with 610 units, suggesting 82 restaurants have shut down so far this year, or 13% of the chain.
The closures have come as traffic has taken a nosedive during the pandemic. According to the filing, same-store traffic plunged 54.2% in the third quarter ended Sept. 30. Traffic has fallen 44.6% so far this year.
Same-store sales numbers were not published, but the company has seen steady decreases in recent years that have presumably worsened in recent months during quarantine-related dine-in restrictions.
The Chain Has Lost A Large Number Of Locations
Steak ‘n Shake has been on a shrinking streak since 2018. In fact, earlier this year it was reported that it lost about 12% of its 550 nationwide locations.
The most recent filing shows that the trend continues. Steak ‘n Shake shuttered an additional 16 stores between January and the end of September this year, while its corporate-owned store count, which brings in higher revenue, continues to shrink in favor of franchisee-owned restaurants.

The Chain Has An Identity Crisis
Steak ‘n Shake is a confusing place for some. It’s a fast-food chain with a drive-thru, but also has table service. In the end, it doesn’t seem to be satisfying its customers on either front.
A YouTube user pointed to the fact that the wait and the price don’t seem to be congruent: “It’s like they don’t know what their identity should be. It’s not acceptable for the only customer in the drive-thru to wait 25 minutes for their food and pay 30% more than you would at any other fast food place. They should remove the drive thru, up the quality of the food, and be the good late night burger joint.”
